AI & Copilot

What should we do before rolling out Microsoft 365 Copilot?

Short answer

Before rolling out Microsoft 365 Copilot, fix permissions and oversharing in SharePoint, OneDrive and Teams, because Copilot can surface anything a user can already access. Then apply sensitivity labels to sensitive content, set an AI acceptable use policy, confirm licensing and app update channels, pick a pilot group with real use cases and decide how you will measure value.

Key facts

  • Copilot respects existing permissions; it does not grant new access, but it makes overshared content easy to find.
  • Oversharing cleanup is the most important readiness step for most tenants.
  • Sensitivity labels and DLP can limit what Copilot processes and returns.
  • A pilot with named use cases gives better adoption data than a broad license rollout.
  • Microsoft 365 Copilot Chat, with web grounding, is available to Entra ID users and is a low-cost way to start.

Why readiness matters

Microsoft 365 Copilot uses Microsoft Graph to ground its answers in the emails, chats, meetings and files a user can access. It does not change permissions. The problem is that many tenants have years of loose sharing: sites open to everyone in the organization, Anyone links that never expire and Teams with large membership. Before Copilot, people rarely found that content. With Copilot, a simple question can bring it into a summary.

Readiness is mostly about making sure the access people have is the access they should have.

Step 1: Find and fix oversharing

  • Run SharePoint data access governance reports, available through SharePoint Advanced Management, to find sites with broad sharing, Everyone except external users permissions and many sharing links.
  • Review sites with sensitive content first: HR, finance, legal, executive and M&A.
  • Remove Everyone and Everyone except external users from sites that should be private.
  • Change the default sharing link to Specific people or People in your organization, and set expiration for Anyone links.
  • Use Restricted Content Discovery or restricted access controls to keep specific sites out of Copilot results while cleanup continues.
  • Assign owners to ownerless Teams and sites so someone is accountable for access.

Step 2: Label and protect sensitive data

Microsoft Purview sensitivity labels let you classify and encrypt content. Copilot honors labels: content encrypted with a label is only used if the user has the right usage rights, and new content Copilot creates from labeled files inherits the label.

If you have no labels today, start small with three or four labels such as Public, General, Confidential and Highly Confidential, and apply default labels to sensitive sites. Purview data loss prevention can also be configured to restrict Copilot from processing items with specific labels. Data Security Posture Management for AI in Purview helps you see how AI tools are being used with sensitive data.

Step 3: Set policy and technical prerequisites

AreaWhat to check
LicensingUsers have a qualifying base plan, such as Business Standard, Business Premium, E3 or E5, plus Copilot licenses
AppsMicrosoft 365 apps on a supported update channel; new Outlook and Teams clients current
IdentityMFA and Conditional Access cover Copilot users like any other Microsoft 365 service
PolicyAI acceptable use policy published and acknowledged
RetentionRetention policies cover Copilot interactions if you need to keep or delete them
Web groundingDecide whether Copilot may use web search, and configure the setting

Step 4: Run a focused pilot

Pick 20 to 50 pilot users across roles that create and consume a lot of content, such as managers, sales, finance, operations and support leads. Give each group two or three named use cases, for example summarizing long email threads, drafting proposals from past documents or creating meeting recaps.

Train pilot users on prompting with real examples from their work. Collect feedback every week for the first month, and use the Copilot usage reports in the Microsoft 365 admin center and the Copilot Dashboard in Viva Insights, where available, to track adoption.

Microsoft 365 Copilot Chat is also available to Entra ID users with enterprise data protection. It is grounded on the web and on content users upload or open, not on all of Microsoft Graph. Some organizations start there to build habits before buying full Copilot licenses.

Step 5: Decide how to measure value

Agree on measures before the pilot starts. Good measures are specific: time to produce a first draft of a proposal, time spent on meeting follow-up, number of support tickets answered with a reused summary. Combine usage data with short surveys. At the end of the pilot, decide which roles get licenses, which do not and what governance changes are needed before a wider rollout.

How Accred Consulting approaches it

Accred Consulting runs Copilot readiness as a scoped engagement. Discovery reviews SharePoint, OneDrive and Teams sharing, sensitivity labels, DLP, licensing and identity controls, and identifies the high-risk sites to fix first. Delivery covers oversharing cleanup, a starter label set, Copilot settings and a pilot plan with named use cases and success measures. Accred also deploys Claude for businesses that want to compare or combine tools. Work follows a Proposal with clear scope, fixed price and timeline, and you work directly with US-based specialists, with documentation and knowledge transfer at handover.

Track record: 475+ client projects, 2,000+ migration workstreams and 210,000+ users migrated by a US-based team. Company facts · Case studies

Related questions

No. Copilot only uses content the signed-in user already has permission to access. The risk is that many users already have access to more than they should, through broad site permissions or old sharing links. Copilot makes that existing access much easier to use.
No. Labeling everything first would delay most rollouts for months. Start by fixing oversharing on the most sensitive sites and applying labels to high-risk content such as HR, finance and legal. Expand labeling over time as part of normal governance.
Microsoft removed the original seat minimum for Microsoft 365 Copilot in 2024, so organizations can license a small pilot group. Check current terms with your reseller, since Microsoft adjusts licensing offers from time to time. Licensing a small group first keeps cost low while you learn.
For a small or mid-size tenant, a readiness project often takes three to eight weeks. The main drivers are how much content is overshared, whether sensitivity labels exist and how many stakeholders need to approve policy. The schedule is set after discovery.
